What Size Grain Roaster Do You Need — 2 to 12 LB


Start from what you roast in a year, not from a number on a page

The instinct when buying a roaster is to compare capacities and pick the biggest one you can justify. That gets grain wrong more often than it gets it right, because grain roasting is not one activity. A homebrewer toasting two pounds of speciality malt for a brew day and a distillery roasting speciality grain for a mash bill are doing the same thing with an order of magnitude between them.

Work from the use case instead.

Four real cases

The 5-gallon homebrewer

A 5-gallon batch of beer uses somewhere around half a pound to two pounds of speciality malt, depending entirely on the style — a pale ale wants a token amount of crystal, a stout wants a serious slug of dark grain. The base malt, which is the bulk of the grain bill, is not something you roast.

That means a 2 LB drum covers a brew day in a single run, with room to spare on most recipes. Step up to 4 LB if you would rather roast a larger quantity once and store it, or if you brew often enough that roasting every brew day would become the reason you stop doing it. The brewer running several batches, or a brew club

Once you are roasting for four or five brew days at once, or for other people, the arithmetic changes. You are no longer roasting to a recipe, you are producing a stock of one malt at one colour. 4 to 6 LB is the range, and the decision is usually about how long a roasting session you are prepared to stand through rather than how much you need in total. Two runs on a 6 LB drum is a comfortable afternoon; six runs on a 2 LB drum is not.

The small distillery

Distilling mash bills are larger in absolute terms even when the roasted fraction is proportionally small, and the tolerance for batch-to-batch variation is lower because the roast character has to survive into a spirit that will be judged against the last one. That points at 6, 8 or 12 LB, and it points harder at instrumentation than at raw capacity. A saved temperature curve you can hand to whoever is on shift is worth more than an extra four pounds of drum.

Barley for a coffee substitute

The per-use quantity is tiny — you are making a drink, not a grain bill. But you roast for the shelf rather than for the day, and roasted barley loses aroma with time, so batches of around a pound roasted regularly beat one enormous batch roasted annually. Never load a drum to its rating

This is the part that catches people who sized purely on capacity, and it applies to every drum on the market, not just ours.

Tumbling needs headroom. A drum roaster works because the vanes lift the bed up the wall and it cascades back down through the hot air. A drum packed to its limit does not cascade — it rotates as a solid mass, with the same grain against the wall for the whole roast. That is the mechanism of the machine failing, and the result is a scorched fraction and a pale fraction in the same batch.

Thermal mass lags. The more product in the drum, the more energy it takes to move its temperature, and the more sluggishly it responds to anything you do at the burner. Overload a drum and your control authority disappears exactly when you need it, at the end of the roast where seconds matter. It also drags out the drying phase, which bakes the flavour flat before development starts.

The mesh needs contact. Perforations only vent moisture and dust if product is moving across them. A static packed bed traps steam against the grain, and grain that stews in its own moisture browns differently from grain that dries and then browns.

As a working rule, load around two thirds of a drum's rating while you are learning, and only push toward the top of the range once you know how that drum behaves loaded. Underfilling costs you throughput. Overfilling costs you the batch.

The rating is a coffee rating

Every drum roaster on the market is rated in pounds of coffee, because that is the market these machines were built for. Grain is not coffee, and the pound is not the same pound in practice.

Whole grain kernels are much smaller than a coffee bean and pack together with far less air between them, so a pound of barley or wheat occupies less drum volume than a pound of green coffee. The temptation is to read that as free capacity and load more weight. Resist it: the constraint that matters is whether the bed can cascade, and a dense, small-kernel bed of the same volume is heavier for the vanes to lift and slower to heat through.

It runs the other way for bulky product. Flaked, hulled or cracked grain is mostly air by volume, so it hits the drum's volume limit long before it hits the pound number on the label. Roasting flaked oats to a 6 LB rating is not a thing that will happen.

The practical answer is to stop trusting the label for your product and do one cold fill test when the drum arrives. Load the grain you actually roast, look at how much of the drum it occupies at rest, and write down the weight that gives you a bed filling roughly a third of the drum's cross-section. That is your number for that grain, and it will differ between whole barley, cracked corn and quinoa.

Sizing up is cheap, sizing down is not

A larger drum runs a small batch perfectly well within reason — our 12 LB drum's recommended working volume runs from about half a pound to fifteen, which is an unusually wide range and the reason it suits anyone whose batch sizes vary. A smaller drum cannot be talked into a larger batch at all; you just run it twice, and two runs are never identical because the second one starts on hot steel.

So when you are genuinely between two sizes, take the larger one — provided you accept the extra fuel and the longer preheat that comes with more steel. And remember the batch keeps roasting after it leaves the drum: from about six pounds up, a pile of hot grain insulates itself and carries on, which is where a forced-air cooler stops being optional.

Common questions

What size roaster does a 5-gallon homebrewer need?

A 2 LB drum handles almost any single 5-gallon batch, because speciality malt additions usually run between half a pound and two pounds. Choose 4 LB instead if you want to roast a stock of one malt and store it rather than roast on every brew day.

How full should I fill a grain drum?

Around two thirds of the rating while you are learning, and never right to the top. The drum only roasts evenly if the bed lifts on the vanes and cascades back through the hot air, and a packed drum rotates as a solid mass instead. A cold fill test with your own grain is the fastest way to find the right load.

Do capacity ratings mean the same thing for grain as for coffee?

No. Ratings are quoted in pounds of green coffee because that is what these machines were designed around. Small dense kernels pack tighter than coffee beans, so the same weight takes less volume but is heavier for the vanes to lift, while flaked or hulled grain is mostly air and fills the drum long before it reaches the stated weight.

Is it better to roast one large batch or several small ones?

Several smaller batches usually give a more even roast, because a lightly loaded drum tumbles better and responds faster to the burner. The trade is that consecutive runs start on progressively hotter steel, so note your preheat and let the drum settle to the same starting temperature if you want the batches to match.

What size do I need for a small distillery?

Realistically 6 LB and upward, with 12 LB the sensible choice if roasted grain is a routine part of the mash bill. At that scale the deciding factor is usually repeatability rather than capacity, so budget for the temperature controller and the cooler alongside the drum.
