Grain Roaster Machine — Roast Malt, Barley & Wheat by Temperature


Nobody sold you a grain roaster, so you used the oven

Ask a home brewer how they made their last batch of amber malt and the answer is almost always a sheet pan, a kitchen oven, and a lot of opening the door to look. Ask a distiller the same question and you get the same answer at a larger scale, usually with more sheet pans.

That is not incompetence. It is the only tool anyone offered. The roasting equipment world is built around coffee, and coffee roasters are sold, described and priced as coffee roasters. So the person who wants two pounds of home-toasted malt improvises, and the improvisation has two problems nobody warned them about.

The first is that grain will not tell you when it is done. The second is that grain is small, and small things fall through drums built for beans.

Two things make grain its own problem

Grain is small enough to fall through a coffee drum

A drum roaster is perforated for a reason. The holes let hot air move through the bed, let moisture and smoke escape, and let chaff and dust drop out instead of burning against the wall. Sized for coffee, those holes are generous, because a coffee bean is a large object and nothing you feed a coffee roaster is smaller than one.

Quinoa is not. Nor is a cracked grain, nor a wheat berry, nor the flour-fine dust that comes off any grain the moment it starts tumbling against steel. Put fine product into a drum perforated for coffee and a meaningful part of your batch ends up on the burner, where it smokes and taints everything still inside the drum.

This is why every RK Drum ships with a Mesh Hole Size choice, specified at build time, on every size from 2 to 12 LB:

  • Solid — for ultra-fine grains & powders, such as granola & flour
  • 1/16" — for small grains, such as quinoa & barley
  • 3/16" — for large grains, coffee, cacao, corn & nuts (the standard)

Pick wrong and you are not slightly worse off, you are losing product mid-roast. It is the one decision on a grain drum that has no workaround afterwards, which is why we wrote a whole page on choosing the mesh hole size for your grain.

Grain does not crack, so you roast by product temperature

Coffee announces itself. First crack is loud, unmistakable and happens at a fairly predictable point, which is why a coffee roaster can work half by ear and why so much roasting advice assumes you have that landmark.

Grain gives you nothing. No crack, no pop, no moment of announcement. What you get instead is a slow colour change and a smell that shifts from raw to bready to toasted to something darker, and both of those reach you through a lid, at a distance, after the fact.

Take the audible cue away and one instrument remains: the temperature of the grain itself, plotted over time. Not the oven dial, not the grill thermometer — those read air, and the gap between air temperature and product temperature moves during a single roast depending on how wet the grain is, how much of it is in there and how long the metal has been heating. There is no offset you can subtract.

The numbers grain roasting actually runs on

Two regimes cover most of what a brewer or distiller wants, and they are not variations of each other. They are different jobs.

Toasting and roasting happens hot. Home brewers making amber malt from base malt work around 350°F for roughly 30 minutes, and darker products go hotter and longer from there. This is browning: Maillard reactions turning the grain from pale to bread to toast to coffee to chocolate as the temperature and the time climb.

Crystal and caramel malts are made somewhere else entirely — in the 210–230°F range, and crucially held there rather than passed through. The point is not to brown the grain quickly but to keep it warm and moist long enough for the inside of the kernel to convert, then develop colour. That is a temperature-holding problem, not a heat-application problem, and it is the single hardest thing to do in a domestic oven whose element cycles on and off around a set point.

Both of those numbers are starting regions, not addresses. What matters is that both of them are numbers. There is no sound to substitute.

Which makes holding a number the whole job

On an RK Drum the RoastPilot controller puts a thermocouple in the rotisserie handle, so it reads from inside the turning drum rather than from the air around it. You get product temperature and grill temperature live on your phone, plotted against your target. The gas pressure controller holds that target by working the burner for you, which is the difference between watching a 220°F hold for forty minutes and simply setting it.

Every roast is saved as a curve. After a handful of batches you stop guessing at a starting point and start working from your own data, on your own grill, with your own grain — which is the only version of this that gets better over time.

One drum, four harvests

The same drum body roasts coffee, cacao, nuts and grain. Grain and coffee share the standard vane build; nuts and cacao take shorter vanes because they are physically larger and need clearance to toss. Plenty of RK customers arrive for one product and end up roasting three, because a machine that reads product temperature is a machine for anything you want to apply controlled heat to.

Common questions

Does grain crack like coffee when you roast it?

No. There is no first crack and no reliable audible landmark at any point in a grain roast, which is why time-and-oven-setting recipes transfer so badly between kitchens. Colour and smell are your only sensory feedback, and both reach you late. Product temperature over time is the instrument that replaces the missing sound.

Can I roast grain in a coffee roaster?

Only if the perforations suit the grain. A drum meshed for coffee has holes generous enough for small grains, cracked grain and dust to fall straight through onto the burner, where they smoke and taint the batch still in the drum. RK Drums are ordered with a Mesh Hole Size — Solid, 1/16 inch or 3/16 inch — so the drum matches the product.

What temperature do you roast malt at?

It depends entirely on what you are making. Toasted and amber-style malts are commonly made around 350 degrees Fahrenheit for about half an hour, with darker products going hotter and longer. Crystal and caramel malts are a different process made in the 210 to 230 degree range and held there, so the kernel converts before it colours.

Do I need a different drum for grain than for coffee?

Same drum body, same steel, same vanes as coffee — grain and coffee share the standard vane build. The grain-specific choice is the mesh hole size, which is specified when the drum is built and cannot be changed afterwards. Tell us what you are roasting and it gets built to suit.
