You need far less than you think
The first thing to get right about roasting your own malt is scale, because almost everyone starts by roasting far too much.
A five-gallon all-grain batch is typically built on somewhere around eight to twelve pounds of base malt. Dark speciality malts — chocolate, black, roasted barley — usually appear in that bill in ounces rather than pounds, often at low single-digit percentages. Crystal malts sit higher in some styles but are still a minority ingredient by a wide margin. Take those as the neighbourhood rather than the address; the exact split is recipe formulation, which is yours to decide and not something we are going to coach you on.
What that means for the roaster is straightforward. The batch you actually need to produce is half a pound. Or a pound. Perhaps two if you brew every other weekend and use the same speciality malt each time. That is a small-drum job, and the small drum is also the one that gives you the tightest control, the fastest heat response and the least grain to lose when a roast goes wrong. The instinct to roast a year's supply in one session is the instinct to throw away the main benefit. Which brings us to the next point.
Small and often beats big and once
Freshness is the whole argument. The cocoa in a fresh chocolate malt, the toast in a fresh amber, the coffee note in fresh roasted barley — those are volatile aromatic fractions and they leave. Six months on, two batches of the same malt will read identically for colour and taste noticeably apart. Colour is durable. Aroma is not.
You learn faster. Ten one-pound roasts give you ten data points. One ten-pound roast gives you one. Roasting is a feedback skill and the number of repetitions is what improves it, not the tonnage.
Mistakes get cheaper. A scorched one-pound batch costs a pound of grain and forty minutes. A scorched ten-pound batch costs your winter.
Small batches roast more evenly. Less mass means faster response to a change in the burner, a shallower bed in the drum, and less thermal lag between what you do and what the grain does. On a roast like roasted barley, where the last thirty seconds set the outcome, that responsiveness is the difference between steering and reacting.
