The roast that is decided in the last minute
Ask someone why their stout tastes of ash, and the usual answer is that it seemed fine right up until it was not. Dark roasts do not fail gradually. They run for twenty uneventful minutes and then change character in about ninety seconds, and if you are not watching closely at that moment you get a batch that is technically the right colour and permanently wrong in the glass.
Roasted barley is the sharpest version of that problem in the whole malt and grain range, because it lives at the top of the temperature range and there is nothing after it.
Roasted barley is not chocolate malt
This confuses people constantly, and the difference is upstream of the roaster entirely.
Roasted barley is unmalted. It is raw barley — never steeped, never germinated, never kilned. It goes from the field to the roaster with none of the enzymatic breakdown that malting performs.
Chocolate malt and black malt are malt. They were steeped, germinated and kilned first, and then roasted on top of that. Everything malting does to the protein and starch structure has already happened before the roast begins.
That difference shows up in the glass. Skipping germination means skipping the protein breakdown and precursor development that malting produces, and the result is sharper, drier and more distinctly coffee-like, with an astringent edge that is the signature of a dry Irish stout. Chocolate malt in the same beer reads rounder, more cocoa than coffee, and less biting. Black malt is drier and more ashen again at very high colour, which is why it usually appears in ounces.
It also matters inside the drum. Unmalted barley is denser and structurally more intact than malt, so it takes heat differently and develops colour on a different schedule. A profile that produced a good chocolate malt will not simply transfer. Calibrate it separately.
The high end of the range
Use the one solid anchor in this cluster to orient yourself: base malt held around 350°F for roughly thirty minutes gets you to amber. That is the bottom of the ladder. Dark work sits well above it, and once you are up there the relationship between time and colour stops behaving politely.
Colour accelerates
Pale to amber is minutes per shade. Amber to brown is somewhat faster. From dark brown onwards it is seconds per shade. Sugars that have been slowly building through the roast begin to pyrolyse in earnest, and the rate of colour change increases sharply just as your margin for error is smallest. The first twenty minutes of a dark roast mostly do not decide anything. The last thirty seconds decide everything.
Carryover is real
Grain leaves the drum hot and it keeps darkening in the cooler. Whatever colour you pull at is not the colour you get. Pull earlier than you think and cool it fast and forcefully. A batch that sits in a smouldering pile for four minutes after a perfect roast is not a perfect roast.
Sound will not save you
Coffee roasters have first crack as a landmark. Barley does not give you anything that clean. You may hear some popping as moisture leaves, but it is not a reliable marker of where you are in the roast and it should not be your timing cue. Product temperature, smell and the cut colour of sampled kernels are your instruments, which is the same argument made in more detail on temperature and time.
Cut your samples open
Surface colour lies. Pull a few kernels through the last stretch and slice them. If the rim is black and the centre is still pale, the applied heat outran conduction into the grain — the outside is scorching while the inside is barely roasted. That batch will taste burnt and thin at the same time. Even colour through the cut is what you want, and the fix is lower applied heat over a longer approach, not more time at the same setting.
