The short answer, and why it needs the long one
Most published cacao roasts land somewhere between 15 and 25 minutes, finishing the beans roughly 50 to 60°F above the boiling point of water — call it the 260–270°F region. A second, equally legitimate school roasts long and low, taking 45 to 60 minutes to arrive somewhere similar more gently. Cacao as a whole roasts far cooler than coffee; around 100°F cooler is the figure usually quoted.
There. That is more of a number than you will get from most sources, and we would rather give it to you than be coy.
Now the honest part: that number is a region, not an address, and if you treat it as a recipe you will get inconsistent chocolate and not know why. Here is what actually moves it.
Why the published numbers disagree with each other
Go looking and you will find 250°F and you will find 350°F. You will find 15 minutes and you will find an hour. The sources are not careless — they are describing different things.
Most of them are quoting an oven or air setting, not a bean temperature. Those two numbers are not related by any fixed offset. An oven at 300°F does not put the beans at 300°F, and how far behind the beans run changes during the roast and changes again with the size of your batch. So a figure quoted without saying which one it is can be off by a hundred degrees and still be reported honestly.
This is the single biggest source of confusion in cacao roasting. When you read a number, the first question is always: is that the air or the bean?
The five things that move your time
1. Moisture in the beans
Cacao arrives dried, but not identically dried — trade specifications commonly cap moisture around 7–8%, and where a batch sits inside that range changes how long the drying phase takes. Wetter beans hold near the boiling point of water longer before they will climb. Two batches from different sacks can differ by minutes on the same equipment.
2. Batch size
More mass takes longer to heat, and it also changes how the beans move in the drum. This is why a profile that works beautifully at two pounds needs re-dialling at eight.
3. Bean size and how evenly it is sorted
Big beans and small beans in the same charge finish at different times, which means at the moment you pull, some are under and some are over. A well-sorted batch roasts to a tighter window than a mixed one, and that shows up in the cup more than most people expect.
4. How much heat you can actually apply
A machine that can only cap the air temperature roasts differently from one where you control the burner. The first bakes; the second roasts.
5. Ambient conditions
A cold, breezy day and a still, warm one are not the same roast, particularly on a grill. This is a real effect, not a rounding error.
